Programmatic SEO is the most powerful and the most dangerous strategy in digital marketing. Powerful because it can multiply organic traffic by a factor of ten or twenty within months. Dangerous because doing it badly — thin content, duplicate content, with no real value for the user — can result in a manual Google penalty that takes months to reverse.

What is programmatic SEO

Programmatic SEO is the automated creation of web pages designed to rank for specific long-tail queries. Instead of manually writing an article about "two-bedroom flats in Bilbao", the system automatically generates pages for "two-bedroom flats in Bilbao", "two-bedroom flats in Deusto", "two-bedroom flats in Indautxu", "three-bedroom flats in Bilbao", and so on for all relevant combinations.

For a property portal, that’s potentially thousands of pages. For an e-commerce site with a catalogue of a thousand products across ten categories with geographical coverage of fifty provinces, it runs into tens of thousands.

The cumulative long-tail traffic from those pages can be enormous. Long-tail searches account for 70% of total search volume on Google, according to Ahrefs data. They are less competitive, have higher purchase intent, and their cumulative traffic surpasses that of generic keywords.

When it works and when it doesn’t

It works when there is data structure to generate combinations: an estate agency has properties × areas × types. An e-commerce site has products × categories × uses × formats. A service agency has services × sectors × cities. Those combinations generate queries with real search intent.

It does not work when there is not enough content differentiation between pages. If the "plumber in Bilbao" page and the "plumber in Getxo" page have exactly the same text with only the city name changed, Google detects it as duplicate content and will not rank either of them well.

The programmatic page model that won’t get you penalised

The key is that each page has enough unique content to offer real value to the user visiting it. The minimum viable amount depends on the page type and sector, but the general rule is:

  • At least 30% of the content must be specific to that combination (real city data, sector-specific examples, relevant local information)
  • The schema markup must be correct for the page type
  • Internal linking must connect the programmatic pages to the site’s authority pages
  • Loading speed must be equal to or better than the rest of the site (programmatic pages often have performance issues due to dynamic generation)

For estate agents: the "flats in Deusto" page has the generic content about the area plus the real listing of properties available in Deusto. That is unique content with genuine value for the user.

For services: the "plumber in Getxo" page has the general service text plus specific pricing data for the area, testimonials from Getxo clients, the response distance and the local phone number. Unique content, more value.

The technical process step by step

Step 1: Keyword research for the combinations. Identify the dimensions that generate variation (type × area × price for property, service × city × sector for B2B). Validate the search volume of a sample to confirm there is real traffic before generating thousands of pages that have none.

Step 2: Design the page template. Define which content blocks are common to all pages and which are dynamic. The dynamic blocks are fed by the combinations database. The common ones are written once, to a sufficient standard of quality.

Step 3: Create the enriched content database. For each entity in the combination (each city, each product category, each sector), create a record with specific data that can be injected into the dynamic blocks. This is what differentiates programmatic SEO that works from the kind that doesn’t: real data.

Step 4: Generate content with AI. For pages with the highest potential (the combinations with the most search volume), use AI to generate the specific dynamic content. The model receives the combination data and generates text that incorporates it naturally. For very low long-tail pages, the template can work without AI generation.

Step 5: Implement internal linking. Programmatic pages need an internal link structure connecting them to hub pages and to each other. This distributes domain authority to the programmatic pages and makes it easier for Google to discover and index them.

Step 6: Monitor indexing. Most problems with programmatic SEO are detected at the indexing stage. Search Console shows which pages are being indexed, which are being excluded and why. Pages with thin or duplicate content issues appear in the exclusions report.
