Performance Max (PMax) is the Google Ads campaign type that is making the most money and, at the same time, losing the most money in the sector. The difference between a PMax that delivers results and one that burns through budget comes down to five configuration decisions that Google’s interface doesn’t explain well.
This is the guide you should read before activating any PMax campaign.
What Performance Max is and what makes it different
Performance Max unifies all Google inventories into a single campaign: Search, Display, YouTube, Gmail, Maps and Discover. The algorithm decides where to show your ads, to whom, when and with which creatives, based on the conversion objective you define.
That sounds like a convenient simplification. It is. The problem is that the simplification hides critical complexity that, if you don’t manage it correctly, costs you conversions or drives up your CPA without you knowing why.
The five configuration mistakes that cost the most money
Mistake 1: Not excluding brand searches
PMax takes priority over standard search campaigns. If you don’t exclude brand terms, PMax captures searches from people who already know you and were already going to convert, reports those conversions as its own achievements, and artificially inflates the apparent ROAS while destroying the real efficiency of the account.
Solution: create a brand keyword exclusion list (your company name and its variants) and apply it to PMax before activating it.
Mistake 2: Audience signals that are too broad or generic
Audience signals in PMax are not strict segmentation: they are suggestions to the algorithm about where to start looking. If you use generic interest audiences ("marketing digital") instead of first-party data audiences (customer lists, site visitors, CRM leads), the algorithm takes much longer to find the right pattern and burns more budget during the learning period.
Solution: always use a Custom Audience built from your existing customer or leads list as your main signal. It’s the highest-quality signal you can give the algorithm.
Mistake 3: Low-quality or insufficient assets
PMax needs assets in all formats to serve across all inventories. If you only provide text and static images but no videos, the algorithm automatically generates videos from your images. Those auto-generated videos tend to be low quality and damage performance on YouTube.
Solution: provide at least one quality video (it can be simple: screen with text and your logo, 30 seconds). A basic video of your own is better than Google’s auto-generated videos.
Error 4: Conversion tracking misconfigured
PMax optimises towards the conversion you define. If the conversion is "contact form submission" but your real objective is "accepted quote", the system will maximise forms submitted, not accepted quotes. Those two objectives can have very different correlation rates.
Solution: wherever possible, conversion tracking should point as close as possible to the final business objective, or at least have different conversion values assigned according to lead quality.
Mistake 5: Making changes during the learning period
PMax has a learning period of between 4 and 6 weeks during which the algorithm is actively testing what works. Making significant changes (budget, bidding targets, assets) during that period resets the learning. It is one of the most common and most avoidable spending patterns.
Solution: define the configuration properly before activating, leave it for at least 30 days without touching it, and evaluate the results only after that period.
When PMax makes sense and when it doesn’t
PMax works best when: you have more than 50 conversions per month, the objective is new demand capture (not just retargeting), you have quality assets in several formats, and the account has enough history for the model to work from.
PMax is not the solution for everything. For highly specific searches with high-intent, low-volume keywords, standard search campaigns with the correct match type remain more efficient. For branded terms, always use a separate search campaign.
